Summary

  • Organisations have invested heavily in first-party data, but the real challenge is activating customer intelligence at scale, not collecting more data.
  • Successful activation requires three core foundations: accessible and governed data, actionable customer understanding, and activation-ready signals that work across channels.
  • Trust, connectivity and technology complexity continue to prevent brands from translating customer intelligence into consistent media activation.
  • Brands that operationalise first-party data effectively can improve media performance, reduce wasted spend and unlock stronger commercial outcomes.

Over the last few years, organisations have invested enormous amounts of time, budget and effort into building first-party data strategies. And yet, despite all of this investment, only 3% of media spend today is informed by first-party customer intelligence*.

This sobering statistic framed the discussion I recently had on stage at MAD//Fest with Sandy Ghuman from easyJet and Rob McLaughlin from AUDIENCES. Whilst we each brought different perspectives – from brand, data and technology provider – we all arrived at the same conclusion.

The industry’s challenge is no longer collecting customer data. It’s activating it.

More data doesn’t automatically create better marketing

What struck me during the discussion was that most organisations don’t have a data problem. They have an operationalisation problem. Customer intelligence is often generating reports and insights, but many organisations still struggle to make that intelligence available and actionable at the moment decisions are made. The challenge isn’t collecting more signals. It’s creating a connected system that can consistently turn trusted signals into action.

Building an activation-first strategy

Throughout our discussion, we returned to three fundamentals that underpin successful first-party activation:

Build the right foundation

Customer data must be accessible, well governed and remain firmly under brand control

Data into understanding

Rich customer intelligence should inform business strategy and media planning, helping brands move beyond backward-looking reporting to identify future value predictors

Understanding into action

Customer insight must be translated into activation-ready signals that can be used consistently across a fragmented media ecosystem

These principles aren’t new. The challenge is putting them into practice.

Why first-party activation still breaks

If the framework is relatively straightforward, why are so many organisations still struggling?

The barriers are rarely about the data itself. Even when brands have strong data quality and governance in place – the challenge is how the data travels, connects and scales.

Trust

Brands need confidence that their data remains under their control. Without that confidence, marketers, data teams and DPOs become hesitant to activate customer data.

Connectivity

Different platforms rely on different identifiers, making it difficult to connect customer intelligence across channels. Valuable signals become trapped in disconnected systems, unable to reach the places where media activation actually happens.

Complexity

Fragmented technology stacks, multiple point solutions and lengthy implementation projects make activation expensive, time-consuming and difficult to scale.

While these challenges may appear separate, they all point to the same underlying issue: customer intelligence isn’t moving efficiently across the marketing ecosystem.

Interoperability is the missing link

This is where interoperable identity becomes one of the most important capabilities.

Interoperability is the bridge that connects offline customer data with digital identifiers across the ecosystem – translating rich customer intelligence into scalable, activation-ready signals that can be deployed consistently across media.

This isn’t about adding another layer of complexity, it’s about maximising the data and technology you already have – connecting the right customer intelligence to the right channels, without compromising governance or control.

When that bridge exists, first-party data stops being something that’s analysed in reports and starts becoming something that drives better business and media decisions.

The commercial case for activation

Getting this right matters.

Brands are sitting on a wealth of customer intelligence that’s still being underutilised. Clients that have adopted a first-party-data-led activation approach report up to a 22% increase in return on ad spend**.

This is because leveraging first-party data unlocks the customer intelligence you already have to find more of the right audiences, reduce wasted media spend and improve campaign performance.

Turning first-party activation into reality

Solving the activation challenge doesn’t require starting again. It requires unlocking more value from the investments you’ve already made – and without compromising governance, transparency or control.

This is exactly why Experian has partnered with AUDIENCES.

AUDIENCES’ cloud-native orchestration and activation capabilities enable brands to activate customer data without it leaving their cloud environment.

Combined with Experian’s interoperable identity graph – with 85% digital connectivity – we’re helping brands translate trusted customer intelligence into consistent, omnichannel activation – while maintaining full control of their data.

The next era of marketing

For years, marketers have focused on collecting more customer data. Today, the real challenge – and the greatest opportunity – is turning that investment into action.

The brands that lead the next era of marketing won’t be those with the largest customer databases. They’ll be the ones that can transform trusted customer intelligence into consistent, privacy-safe activation across every channel.

As customer intelligence becomes more abundant, competitive advantage will no longer come from access to data, but from the ability to operationalise it at scale – driving smarter media investment, greater efficiency, and stronger commercial outcomes.

In a world rich in customer data, owning data isn’t the competitive differentiator, activating it is.
